What is Situational Awareness, and who is Leopold Aschenbrenner?
Before it became the name of a multibillion-dollar investment fund, Situational Awareness was a widely discussed essay about the future of artificial intelligence.
Leopold Aschenbrenner, a former OpenAI researcher, published Situational Awareness: The Decade Ahead in 2024. Across approximately 165 pages, he argued that rapid improvements in computing power, AI algorithms and data-center capacity could make artificial general intelligence, or AGI, possible around 2027.
AGI generally refers to artificial intelligence capable of performing a broad range of intellectual tasks at or beyond the human level, rather than being designed for one narrow purpose.
Aschenbrenner’s argument was not only that AI software would improve. He believed the race toward more powerful systems would require an enormous physical buildout involving:
Advanced semiconductors and memory
Large data centers and specialized cloud providers
Vast amounts of electricity
New power-generation and cooling infrastructure
Growing investment tied to national security
The phrase “situational awareness” comes from military and tactical thinking. It describes the ability to understand what is happening around you, recognize the forces shaping events and anticipate what may happen next.
Aschenbrenner used the term to describe a relatively small circle of AI researchers and technology insiders who, in his view, understood how quickly AI development was accelerating and how dramatically it could reshape the economy.
He then turned that technological forecast into an investment strategy.
Aschenbrenner established Situational Awareness LP, a hedge fund designed to invest in the companies supplying the chips, memory, data centers, energy and other infrastructure needed for the AI expansion. Its reported holdings included SK Hynix, Micron, AMD, CoreWeave, Nebius and Bloom Energy, alongside a major private investment in Anthropic.
The fund reportedly attracted backing from prominent technology and financial figures and grew to more than $20 billion in assets. Its concentrated AI-infrastructure strategy then produced a reported 439% net return during the first half of 2026.
That extraordinary success is what makes the events that followed so important.
In July, many of the same AI-related investments that had powered the fund’s rise fell sharply. Concentration and leverage amplified the reversal, reportedly leaving Situational Awareness down approximately 67% in a single month and under mounting pressure to raise capital or reduce exposure.
The story is therefore about much more than the collapse of a successful trade. It is about the difference between recognizing a transformative investment theme and building a portfolio capable of surviving its inevitable reversals.
Aschenbrenner may have demonstrated remarkable awareness of where AI was heading. The question raised by the fund’s collapse is whether its portfolio showed enough awareness of what could happen along the way.
The Situational Awareness story is not only about one manager, one AI trade or one distressed portfolio sale. It illustrates several principles that apply to individual investors, hedge-fund clients and anyone evaluating extraordinary investment performance.
1. A good investment thesis and a good portfolio are not the same thing
Investors should evaluate three separate questions:
Is the underlying thesis correct?
Are the assets expressing that thesis appropriately valued?
Is the portfolio structured to survive if the market moves sharply in the wrong direction?
Aschenbrenner may have been right that advanced AI will require enormous investment in chips, memory, data centers and energy. That does not automatically mean every related stock was attractively priced, nor that a concentrated and leveraged portfolio was the safest way to express the thesis.
An investor can be right about the destination and still lose control of the journey.
2. Owning many stocks does not necessarily provide diversification
A portfolio can contain numerous companies while remaining dependent on one economic driver.
Chipmakers, memory producers, neocloud operators, data-center companies and power suppliers may look like different businesses. However, they can all depend on continued AI capital spending, abundant financing and investor willingness to pay high valuations for future growth.
When that common factor reverses, correlations can rise quickly and apparently different positions may fall together.
Investor lesson: Count the number of independent risks in a portfolio, not only the number of ticker symbols.
3. Extraordinary returns should produce more questions, not fewer
A reported 439% return is impressive, but performance of that magnitude should prompt investors to investigate how it was generated.
Possible contributors include:
Exceptional security selection
Concentration in one successful theme
Leverage
Options or other nonlinear exposures
Illiquid assets whose valuations do not change continuously
A market regime that strongly favored the portfolio
A 400% return does not, by itself, mathematically prove that leverage was used. It does indicate that the portfolio probably carried unusual exposure to one or more powerful risk factors. In this case, reporting suggested that substantial leverage and concentration were both involved.
The correct due-diligence question is not simply, “How much did the fund make?” It is, “What risks had to be accepted to produce that return?”
4. Leverage changes a temporary decline into a possible survival event
A cash investor who owns a stock that falls 40% may be able to wait several years for a recovery. The investor may be uncomfortable, but no lender is necessarily forcing the position to be reduced.
A fund using substantial borrowed money operates under different rules. Falling asset prices reduce the fund’s equity while lenders may demand more collateral, impose tighter financing terms or require lower exposure.
That means leverage does more than increase losses. It can transfer control over the investment horizon from the portfolio manager to financing counterparties.
What this means: The manager may remain convinced that the assets will recover but still be forced to sell before that recovery begins.
5. Market liquidity and funding liquidity are different
Situational Awareness reportedly owned many publicly traded stocks. That does not mean the entire portfolio could be converted into cash easily.
Market liquidity describes whether an asset can be sold without causing a major price move.
Funding liquidity describes whether the investor can obtain enough cash to meet collateral requirements, redemptions and other immediate obligations.
A fund can own publicly traded securities and still face a liquidity crisis if its positions are too large relative to normal trading volume. Attempting to sell billions of dollars quickly can push prices lower, damaging the remaining portfolio and increasing financing pressure.
This distinction also explains why a negotiated block transfer may be preferable to selling each position through the open market.
6. Valuable private investments are not the same as available cash
Situational Awareness reportedly retained major private investments, including its Anthropic stake.
Such an asset could ultimately prove extremely valuable. However, a private-company valuation does not necessarily produce cash when a fund urgently needs to satisfy lenders or reduce public-market exposure.
Private positions may be difficult to sell quickly, difficult to value precisely and subject to transfer restrictions. A fund can therefore appear wealthy on paper while having limited immediately available liquidity.
For investors, this creates an important question:
How much of the reported portfolio value could actually be converted into cash during a period of market stress?
7. Forced sellers often sell what they can, not what they want to sell
When liquidity becomes urgent, investors may have to dispose of their most saleable assets rather than their weakest investments.
This can produce a painful outcome. A manager may retain less liquid positions while losing control of high-quality public companies simply because those are the assets a large buyer is willing and able to acquire.
The negotiated Citadel transaction appears to have reduced the danger of uncontrolled open-market selling. The exact purchase price and any discount remain undisclosed, but the broader market principle is clear: urgency weakens the seller’s negotiating power.
Citadel had time, capital and operational capacity. Situational Awareness needed liquidity. In distressed markets, that difference can determine who sets the terms.
8. Position size is part of the investment thesis
Investors sometimes treat position sizing as a separate risk-management exercise. It is more useful to see it as part of the investment decision itself.
If an investment theme can reasonably experience a 30% to 50% correction, the position should be sized so that such a decline does not destroy the portfolio or force an unwanted sale.
The stronger an investor’s conviction becomes, the more tempting it can be to increase concentration. But conviction does not reduce volatility, eliminate unforeseen events or change the terms of borrowed money.
A thesis is not truly investable if a normal adverse move for that asset class makes the portfolio insolvent.
9. Crowded trades can fail faster than the underlying thesis
A secular investment theme can remain valid while the associated stocks suffer a violent correction.
If many funds own similar AI-infrastructure positions, a change in interest-rate expectations, valuations or risk appetite can cause several investors to reduce exposure simultaneously. Initial selling lowers prices, which can trigger more deleveraging and additional selling.
This feedback loop can produce a decline much larger than the change in the underlying long-term business outlook.
Investors should therefore distinguish between:
A deteriorating business thesis
An excessive valuation
A crowded-position unwind
Forced selling caused by leverage
A temporary liquidity event
Those conditions can overlap, but they are not the same.
10. Drawdown mathematics becomes increasingly unforgiving
A 439% gain turns $100 into $539.
A subsequent 67% loss reduces that $539 to approximately $178. The investor remains ahead of the original $100, but most of the spectacular gain has disappeared.
The recovery challenge also becomes much greater as losses deepen:
This is why avoiding catastrophic drawdowns can matter more than maximizing returns during favorable periods.
A strategy that earns less during a boom but preserves capital during reversals may compound more effectively over a complete market cycle.
11. Return sequence matters
Investment returns are path-dependent.
A 50% gain followed by a 50% loss does not return the investor to the starting point. It leaves the portfolio 25% below where it began.
The order and severity of gains and losses become even more important when a portfolio uses leverage, faces investor redemptions or must maintain collateral. A deep loss at the wrong moment can end the strategy even if the assets recover later.
This is another reason average annual returns can provide an incomplete picture. Investors should also examine maximum drawdown, volatility, financing dependence and the manager’s ability to remain invested during stress.
12. Liquidity is not idle capital
Cash can appear unproductive during a powerful bull market. It does not rise alongside the best-performing stocks, and it may reduce short-term returns.
During a crisis, however, liquidity becomes an active strategic asset. It allows an investor to:
Meet obligations without selling core positions
Avoid accepting distressed prices
Hold through temporary volatility
Purchase assets from forced sellers
Negotiate from strength rather than urgency
Citadel’s advantage was not necessarily superior knowledge of the ultimate future of AI. Its immediate advantage was having the capital and infrastructure required to transact when another investor could not wait.
13. Risk governance must be strong enough to constrain conviction
Exceptional intelligence and industry knowledge can identify opportunities. They do not replace portfolio controls.
A durable investment operation still requires limits on:
Total leverage
Single-theme concentration
Position size
Counterparty dependence
Illiquid exposure
Drawdowns
Collateral requirements
The speed at which positions can realistically be sold
The purpose of these limits is not to prevent a talented investor from expressing conviction. It is to prevent one highly convincing thesis from threatening the survival of the entire organization.
The most important risk rule is often the one that still applies when the manager feels most certain.
Questions investors should ask before chasing exceptional fund returns
The Situational Awareness episode also provides a practical due-diligence checklist:
Prestigious backers, advanced technology and impressive historical performance cannot answer these questions on their own.
The AI age does not repeal investment mathematics
There is a sharp irony in this story. The author of Situational Awareness may have demonstrated exceptional awareness of AI’s technological trajectory while showing insufficient awareness of portfolio survival risk.
That does not make the AI thesis wrong. It shows that identifying the future and financing the journey toward that future are separate skills.
Markets reward more than intelligence and prediction. They reward patience, position sizing, liquidity, risk controls and the ability to remain solvent when a compelling theme suffers a violent reversal.
AI may improve research, forecasting, data analysis and trade execution. Future systems may identify opportunities that human investors would miss. But neither AI nor extraordinary human talent can repeal the mathematics of leverage and drawdowns.
Huge potential returns mean huge risks. There is no free lunch.
A firm capable of gaining more than 400% can also be carrying the concentration and leverage that expose it to losing two-thirds of its value when the market turns. The exact numbers will differ from case to case, but the principle will not.
Aschenbrenner may still prove right about advanced AI. In July 2026, however, Citadel possessed the asset that mattered most: liquidity.
The lasting lesson for investors is simple: being right about the future is valuable, but surviving long enough to benefit from it is essential.
